Most builders hire based on gut feel. They're overwhelmed, so they post a job ad for whatever seems most urgent. Six months later, the hire didn't work out and they're back to doing everything themselves.

The 4-Quadrant Exercise

Draw a 2x2 grid. Label the quadrants:

  1. Things I'm great at AND love doing

  2. Things I'm great at but DON'T love

  3. Things I'm NOT great at but still do

  4. Things I hate AND I'm bad at



Now write down everything you do in a typical week. Be specific: "Review invoices," "Meet with clients," "Schedule subs," "Do takeoffs," "Post on Instagram."

Put each one in the right quadrant.

What This Tells You

  • Quadrant 1 — Keep doing these. This is your zone of genius. It's why your clients love you.

  • Quadrant 2 — Delegate these first. You're good at them, so you can train someone. These are your first hire's job description.

  • Quadrant 3 — Outsource or automate. Bookkeeping, social media, permit applications. There's someone who specializes in each.

  • Quadrant 4 — Stop doing these immediately. If it's in Q4, either delegate it, automate it, or just stop.
